If there’s one company that truly understands the value of creating positive workplaces, it’s people-first consultancy Happy. For over 30 years, the company has helped business leaders in other organisations, across all sectors build workplaces that people are excited to be a part of.
Over that time, Investors in People has been a supportive external partner, offering challenge, reflection and accreditation as Happy has continued to strengthen its culture. What began as informal, organic practices has evolved into well embedded ways of working that support empowerment, consistency, transparency and involvement.

In early 2025, this long‑standing commitment to a healthy working environment led to the decision for Happy to become an Employee Ownership Trust (EOT), an obvious and positive choice. Now 70% employee-owned, Happy continues directly involving its people in decision-making and in determining the direction the company takes.
But how did it get here? How, over the course of just three decades, did Happy evolve into the type of company it is today?
Building the foundations for EOT
Happy prides itself on helping companies create joyful workplaces where people feel confident, valued and supported, able to work at their best and to thrive. Internally, the organisation has been equally committed to embedding these principles – regularly reviewing how things are done and how employees are supported.
Through multiple assessments and accreditations, Investors in People has provided a valuable external perspective and constructive challenge along the way. Happy has continued to develop new ways of working, such as Snapshot Meetings instead of appraisals, which help leaders check how joyful a person is feeling in that snapshot of time, how they feel about their role, how included they feel and what support they need for the next 4 months. They’ve also formalised more processes like its Decision-Making Framework, which puts key decisions in writing to make sure its people are involved and any changes are inclusive and supportive.

How Happy’s culture evolved
Happy’s strong, values-led culture has continued to evolve over time, with support and challenge from Javier and Investors in people and the framework has helped to introduce clearer, more consistent processes. This has strengthened what already made the consultancy special and supported its goal of building an even more open, more positive culture.
A great example of this is the practical steps senior leaders now take to make sure everyone feels more involved – starting with how people are welcomed when they join the company.

With a focus on delivering continuous improvement, as outlined in the We Invest in People framework, new induction processes evolved. What were once ad-hoc welcome packs and unofficial mentoring initiatives have now become structured orientations and training programmes. As Investors in People assessments have continued over the years, it’s an ongoing process that makes sure the right ways of welcoming people into the company are kept up.
Working with employees to introduce the four-day working week
Following Javier’s feedback on documenting activities and processes, Happy created its success report: a live record of the company’s improvements, milestones and achievements, that helps everyone track how things are going. Not only has it helped make sure Happy stays on top of its accreditation, the report also highlights next steps, so the company can build on success.
One such step monitored in the report has been Happy’s move to a four-day working week. What started as a summer trial, and was also part of the 2022 UK-wide four-day working week pilot, is now officially completely embedded into the company’s nature.
During the trial, Happy worked closely with its people and having Javier’s external view, was very valuable. Thanks to new initiatives, such as cross-organisational Action Groups, everyone had their say. Pros and cons were discussed and voted on, while concerns were addressed throughout.
It was a real company-wide effort that helped all staff understand what worked and what didn’t during the early stages. It has now become the norm, with regular reviews to see how it’s going and if anything needs to be adapted to continue its success.
A natural next step
“Being an EOT felt like the obvious route for us, when our founder Henry wanted to step back from daily activities. It just made sense.
